Ting Guides · For the CFO

Why isn't the time AI frees the same as money saved?

The short answer

Because salaries don't fall when hours are freed: the same people are still on the payroll. Freed time is capacity. It becomes value only when you move it to work that brings revenue or serves customers. Cash is saved only when a real cost stops, such as overtime you no longer pay or a hire you no longer need.

What it depends on

  1. Whether anyone planned where the freed hours go

Hours freed without a plan spread into other work with no visible effect. Decide before the project which work the freed hours will move to, and who will check that they did.

  2. Your own cost per hour

Use your company's figure: an employee's total monthly cost divided by their working hours in the month, from your own payroll. Don't borrow an industry average, and don't let a vendor's estimate stand in for it.

  3. Which costs can actually stop

Only overtime that is no longer paid, and temporary or planned hires that are no longer needed, turn into cash. Check them in the attendance and payroll records, not in the project's estimate.

  4. Who reports each number

Finance should own the cash number. The department that runs the work owns the freed-time and capacity numbers, because only it knows where the hours went.

What are the three numbers, and why not add them up?

Each number answers a different question, and each shows up in a different place in the business.

NumberWhat it measuresHow you work it outWhere it shows up

The formulas, ready to paste

Formulas, in words

Working weeks per month = 52 ÷ 12 = 4.33

Freed hours per month = people doing the task × hours saved per person per week × 4.33

Value of freed hours (capacity, not cash) = freed hours per month × your cost per hour

Capacity used per month = freed hours per month × share moved to revenue or customer work

Hours with no known destination = freed hours per month − capacity used per month

Cash saved per month = (overtime hours no longer paid × overtime cost per hour) + (hires no longer needed × monthly cost of each role)

Cash saved per year = cash saved per month × 12

Your cost per hour = an employee's total monthly cost ÷ their working hours in the month, from your own payroll.

The reporting rule

Six people, three hours a week each

One month, the same team

  1. 78 h

    Freed time

Shows up in Nowhere in the accounts by itself

  2. 47 h with no known destination31 h

    Capacity used

Shows up in Revenue and service levels, not payroll

  3. 0

    Cash saved

Shows up in Payroll and the hiring budget

Questions people ask

Should freed hours count in an AI business case?
Yes, as capacity, with a plan for where the hours go and someone who checks that they did. Put that number beside the cash number, never inside it.
What hourly cost should we use?
Your own: an employee's total monthly cost divided by their working hours in the month, from your payroll. The calculator assumes no salary for you.
When does freed time become cash?
When a cost actually stops: overtime that is no longer paid, or a temporary or planned hire you no longer make. Check it in the attendance and payroll records before you report it.

What Ting does and doesn't do here

What we do

  • In the AI Transformational Audit we map where the time goes in your workflows today, before anyone estimates a saving.
  • We report freed capacity and cash savings separately for each opportunity, and name what would have to stop for cash to be saved.

Where Ting helps: AI Transformational Audit

What we don't do

  • We don't promise a return or a savings figure before measuring.
  • We don't count freed time as cash in a business case.
